What Optimizely Customer Zero Teaches About Agentic AI Governance

This is the story behind writing Customer Zero Case Study: Optimizely Shows AI Success Requires Operating Model Governance.

When I Went Looking For Agentic Marketing, I Found A Constraint

Early in my career, my dad handed me a copy of The Goal by Eliyahu Goldratt.

The book introduced me to the Theory of Constraints: Improve a system and the bottleneck moves somewhere else.

I’ve thought about that lesson often while researching agentic AI in digital experience platforms.

For the past two digital experience platform (DXP) Forrester Wave™ evaluations, I’ve listened to vendors describe a future of autonomous agents, AI-powered workflows, and dramatically higher productivity.

I found plenty of pilots and demonstrations but far fewer examples of operational adoption. That led me to a simple question:

Where was the constraint?

If agentic AI was creating value at scale, I wanted to understand how organizations were making it work.

That investigation led me to Optimizely.

Following The Work

When Optimizely examined how work moved through its own marketing organization, it found that preparation, coordination, data gathering, and handoffs were consuming significant capacity long before campaigns reached customers.

Lesson: Before deploying agents, understand how work actually moves through the organization.

As Optimizely followed the flow of marketing work, workflow design became just as important as agent capability. The challenge was designing workflows, controls, and governance that allowed individual agent actions to contribute to a functioning marketing system.

Marketing Became A System

The central insight was simple:

An agent can execute a task. A workflow determines whether that task contributes to a functioning system.

Lesson: Organizations create value through systems, not isolated tasks.

What stood out about Optimizely’s “customer zero” experience was the degree to which marketing work became explicit, structured, measurable, and continuously improved. Rather than treating agents as standalone tools, the company treated them as participants in a broader operating system for marketing.

Lesson: Focus as much on workflow design as agent capability. Production-grade adoption begins when work becomes repeatable and governable.

As marketing became more systematized, Optimizely also developed new approaches to governance, supervision, and continuous improvement. Those disciplines became essential to sustaining agent execution in production.

The Work Never Ends

One lesson from The Goal appeared repeatedly throughout this research: Managing constraints is a continuous process.

Lesson: As organizations address one constraint, another becomes visible. The most successful organizations build the ability to continuously find constraints, resolve them, and discover where they have moved next.

An Operating Model For Agentic Marketing

Systematizing work requires workflow design, orchestration, governance, and continuous improvement. Effective marketing still requires customer understanding, creativity, judgment, and taste.

Lesson: Technology leaders and marketing leaders must design these systems together.

Technology provides the systems thinking. Marketing provides the taste. Agents provide the execution capacity. The operating model turns all three into business results.

That is the bridge between the promise of agentic marketing and the operational reality of making it work. The future of agentic marketing will be shaped less by individual agents and more by an organization’s ability to continuously redesign the systems in which those agents operate.
